Most likely the gears are shot, but you have a couple of options for replacements =D>

https://www.odometergears.com/

https://www.garagistic.com/

And do a search on this site for past experiences, plenty of E24 owners had to replace their odometer gears :-({|=

Spend the extra few dollars for the odometergears.com gears. You are guaranteed quality with those, and you won’t have to take your dash apart multiple times to get it right.

The garagistic ones are trash. Been there and done that.

Respectfully disagree. I've installed garagistic gears in 3 of my own cars and 3 in cars owned by friends. 5+ years later all are still working perfectly. Jubilados, you are the only person I know of that had poor luck with the gears from Garagistic.com. Did you complain to them? They stand behind their products.

They gave me defective gears (was missing the spacer on one of them). I picked them up at their shop, I had my speedometer with me and they installed the gears on the counter while I was there. (As you know, it takes 5 minutes once the speedo is out of the car).

It stopped working 2 miles later.

The hell they put me through to try to get my $25 back was comical.

Say what you want about the gears, but they definitely do not stand behind their products. At least not easily, or until forced to.

You don’t say who “they” are - but given the ridiculousness of their response to you, I have a good guess.
